What's the right way to handle a deal where the buyer wants a 6-month free pilot?

Free Pilot Playbook: Structure for Revenue

Quick take: A 6-month free pilot is a budget deferral disguised as an evaluation - and a bookings/CAC disaster on your end. Convert it: define success metrics, cap feature access, charge a pilot fee, lock the expansion SOW *before* day one, pre-write the contract language, and run the negotiation off a concession plan, not a feeling.

Get to value in 60 days or kill the deal.

Why 6-Month Free Pilots Fail (Buyer Side)

Free pilots compress runway, kill momentum, and anchor the buyer to a discount mindset. Per Gartner B2B buying research, buyers spend only 17% of evaluation time with a single vendor. Forrester's tech adoption studies show paid pilots convert 2-3x more often than free ones.

Buyer Psychology: Why "Free 6 Months" Sounds Reasonable

The buyer asking for a free pilot isn't being adversarial - they're optimizing under three cognitive biases (Kahneman & Tversky's prospect theory is the canonical reference, and HBR's guide on cognitive bias in negotiation summarizes the application):

  1. Loss aversion. Paying for software they might not adopt feels like a $12K loss. Not getting promised value from a free pilot feels like $0. They prefer the second risk profile even when the EV is worse.
  2. Status-quo bias. Their current toolset works "well enough." The pilot's job is to make the status quo feel costly - that's why phased value-delivery (month 1 = forecast accuracy lift) matters more than feature breadth.
  3. Hyperbolic discounting. The buyer overweights *today's* certainty (no spend) vs. *tomorrow's* uncertain ROI. Counter with concrete, near-term wins in the success plan.

Apply Cialdini's reciprocity principle intentionally: the *pilot fee + credit-back* is a reciprocity loop. You give them a credit; they reciprocate with commitment. Free pilots short-circuit this entirely.

For qualification rigor, run MEDDPICC before quoting any pilot - especially the *Decision Process* and *Paper Process* fields. See /knowledge/q92 on MEDDPICC for pilot qualification.

Concession Sequencing (the negotiation model)

Never concede price without trading scope or term. Map every possible concession before the call:

Buyer askDon't giveDo trade
"6-month free pilot"Time60-day paid pilot + credit-back
"Discount the pilot fee"FeeMulti-year commitment or expansion scope lock
"All features"ScopePhased access tied to KPI milestones
"No success criteria"AccountabilityFull-list pricing, no value-based discount
"Auto-renew is aggressive"Auto-renew10-day opt-out window + email reminder

Most pilots die in contracting. Pre-empt this.

Paper Strategy

Security Pre-Clearance

Pilot Agreement Clause Kit

  1. Pilot Term & Auto-Conversion. "Pilot term is 60 days from Effective Date. On the day following pilot expiration, this Order Form converts to a 12-month subscription at the Expansion Pricing set forth on Exhibit A *unless* Customer provides written notice of non-conversion at least 10 days prior."
  2. Success Criteria. "The Mutual Success Plan attached as Exhibit B governs pilot outcomes."
  3. Pilot Fee Credit. "The Pilot Fee shall be credited dollar-for-dollar against year-1 subscription fees upon conversion."
  4. Feature Scope. "Pilot grants access to the modules listed in Exhibit C."
  5. Data Retention on Non-Conversion. "Customer data is exported per Section X and deleted within 30 days."
  6. MFN Carve-Out. Block any most-favored-nation clause that would tie expansion pricing to the pilot fee.

See /knowledge/q224 for the full pilot order-form template.

Discovery Questions (Run Before Quoting)

  1. "What does success look like in 60 days?"
  2. "Who signs the expansion contract if metrics hit?"
  3. "What's the procurement timeline for a $X expansion?"
  4. "What's your fallback if we don't proceed?"
  5. "What's a comparable vendor decision you've made in the last 12 months, and how long did it take?"

Executive Escalation Scripts

When the buyer's exec pushes back on the paid pilot, escalate to your VP. Example scripts:

1. Service Fee, Not Discount

2. Mutual Success Plan

3. Phased Feature Access

4. Expansion Mechanics

5. Pricing Ladder

Bear Case: Where This Plays Wrong

  1. Champion churns mid-pilot. *Mitigation:* co-sponsor + VP-signed success plan. /knowledge/q173.
  2. KPIs prove out but procurement stalls. *Mitigation:* lock pricing in *original* pilot agreement; pre-clear sec-review. /knowledge/q201.
  3. Pilot fee triggers heavyweight procurement. *Mitigation:* sub-$10K PO or credit-back.

Takeaway

Free pilots are sales friction, a bookings/CAC drag, *and* a cognitive trap. A 6-month trial isn't a proof-of-concept - it's a budget deferral. Fix it by charging for the pilot, locking metrics and expansion scope on day one, phasing access, pre-writing the contract clauses, and sequencing concessions deliberately.

You'll filter buyers, accelerate real evaluation, and anchor pricing on the upside - not the discount.
