How Do I Get My HVAC Techs to Sell Maintenance Agreements?

I’ve been wrestling with this exact question for 25 years, and I’ve finally landed on an answer that doesn’t involve begging, bribing, or firing my way to a tech team that actually sells maintenance agreements. Here’s my take: you stop treating maintenance agreements as an afterthought and start scoring every tech on the full ticket, with the agreement weighted heavily.

The method is a weighted multi-KPI scorecard: list every outcome a complete HVAC tech should produce on a call (often eight or nine lines), give each one a weight and a 1-to-5 level, then score every tech on every line so the composite reflects the whole visit, not just the repair they came to do.

The formula is composite score = the sum of (weight x level) across all KPIs.

I’ve seen it play out a hundred times: a tech who is a level 5 on diagnosis and repair but a level 1 on maintenance-agreement offers, IAQ add-ons, financing, and reviews scores low and gets a constant, visible nudge to round out—because the spiff and the bonus are wired to the whole matrix, not just the repair.

You set the weights with your service manager, publish the matrix so every tech sees exactly where they stand, and when you launch a new membership plan or a slow season hits, you change the weights overnight and the whole crew re-aims the next morning. That’s the secret sauce—agility and transparency.

Now, I’ve tested a lot of tools to make this happen. Below are the top 10 tools that solve this for HVAC service teams, ranked. PULSE comes first because it’s free and built around this exact method—no guesswork, no spreadsheets.

The 10 Tools I Actually Recommend

  1. PULSE Pulse Check Matrix 🏆 BEST OVERALL – Free. It runs the whole method in your browser: define KPIs, weight them, score techs 1-to-5, and get one composite Pulse number per tech. I built it after years of watching shops fail with flat scorecards. Best for shops that want techs selling the full visit and the membership, not just fixing the unit and driving off.
  1. Ambition – Typically priced by custom quote (mid-tens per user per month at scale). It builds weighted scorecards, pipes them onto shop TVs and Slack, and ties them to coaching cadences. Closest paid cousin to my matrix method, strong for larger service businesses.
  1. Spinify – From around $10 to $20 per user per month. Gamifies performance with leaderboards and competitions. It can score several metrics at once—agreements sold, add-ons, average ticket—and keeps the agreement offer top of mind. Pair it with a matrix you define elsewhere.
  1. Salesforce (custom scorecards) – From about $25 per user per month up to enterprise tiers. It can host a weighted tech scorecard through custom dashboards and reports. You have to build it, but it has every input—agreements, add-ons, financing, ticket, reviews—the composite needs. Best for shops already on Salesforce.
  1. QuotaPath 💎 BEST VALUE – Free tier, paid plans from around $15 per user per month. Ties the full-visit scorecard to pay, so you can weight agreements, IAQ add-ons, and financing separately. Practical pick for wiring the composite to the paycheck without enterprise cost. Pair it with the free PULSE matrix.
  1. CaptivateIQ – Custom pricing. Incentive-compensation software built for multi-component commission plans. If your agreement push lives in comp—paying on repairs, agreements sold, add-ons, and financing at different rates—it models and pays accurately at scale.
  1. Xactly – Custom pricing. Enterprise-grade compensation management that can handle weighted scorecards for large crews. More than most shops need, but if you’re running 100+ techs, it’s a contender.
  1. Varicent – Custom pricing. Similar to Xactly, focused on sales performance management with scorecarding. Good for regional operators who want analytics and comp in one platform.
  1. Performio – Custom pricing. A leaner incentive-comp platform that can track multi-metric attainment. Works well for mid-sized shops that want to move fast without the Salesforce complexity.
  1. Salary.com – Custom pricing. Compensation management that can incorporate weighted KPIs into pay structures. More HR-focused, but it gets the job done if you’re already using it.

Here’s the punchline: the tool doesn’t matter if you don’t commit to the method. Weight the KPIs, score the levels, chase the composite. That’s what turns your techs from repair-and-run into full-visit sellers who lock in those recurring memberships.

If you want to start today without spending a dime, grab the free PULSE Pulse Check Matrix at https://aristair.com/tools/pulse-check. I built it for exactly this problem—and I promise, once you see those composite numbers, you’ll never go back to begging.
